Case study · Logistics

Every drop proven, every failure explained

Delivery businesses need proof that goods arrived, and reasons when they didn't. This is how we built a driver app with routes, parcel scanning, photo and signature proof of delivery, and structured failure reasons that feed back to customers and operations.

Project overview

A driver app with proof of delivery.

Expected business outcomes

What the client set out to achieve

Disputes, admin and customer contact are the measures.

  • 30–60% Fewer delivery disputes

Photo, signature and GPS evidence on every drop.

Target range; depends on current evidence

  • Structured Failure reasons

Drivers choose from agreed reasons, analysed daily.

    Replacing free text

  • Live Customer tracking

Customers see driver progress and ETA.

    Where tracking links are sent

Business challenges

Where the client started

Paper manifests and phone calls fill the gaps.

Manifests

Printed routes and delivery lists.

Proof

Signatures on paper, collected at the end of the day.

Failures

'Not in' notes with no detail.

Customers

Calls asking where their delivery is.

Disputes

Hard to prove delivery weeks later.

Proposed solution

What the app covers

Built for speed at the doorstep.

  • Routes

Stops in order with navigation and delivery notes.

  • Scanning

Parcels scanned at loading and delivery.

  • Proof of delivery

Photo, signature, name and GPS for every drop.

  • Failure reasons

Structured reasons with photos and next-step options.

  • Live tracking

Location and ETA shared with customers.

  • Sync

Works offline and syncs as soon as possible.

Project requirements

What the client asked us for

The request was proof of delivery. The design goal is seconds per drop: drivers do dozens of stops a day, so every extra tap costs time.

Failure reasons are designed with operations so they drive action, not just reporting.

What the project had to deliver

  • 01Proof on every drop
  • 02Seconds per stop
  • 03Useful failure reasons
  • 04Customers kept informed

Key challenges & considerations

What made it harder, and what we did

  1. Poor signal in some areas

    What we did

Deliveries were captured offline and uploaded when signal returned.

  2. Rugged device constraints

    What we did

The app was tested on the rugged devices the drivers actually used.

  3. Subcontracted drivers

    What we did

Subcontracted drivers had access limited to their own runs.

  4. Integration with existing order systems

    What we did

Statuses were exchanged with the order system through its API.

What we watched for

  • Measure seconds per stop
  • Design failure reasons with operations
  • Support offline
  • Test on rugged devices

Development process

Doorstep speed first

Drivers test every screen against a stopwatch.

  1. Stage 1

    Ride-alongs

Routes observed to design the flow.

  2. Stage 2

    Prototype

    Delivery flow tested with drivers.

  3. Stage 3

    Build

    App, scanning, POD and integrations.

  4. Stage 4

    Pilot

    One depot uses the app.

  5. Stage 5

    Rollout

    All depots with customer tracking.

Technology stack

Rugged, fast and connected

Works on rugged Android devices and phones.

Mobile

  • React Native or Flutter
  • Native modules where needed
  • Offline storage

Backend

  • Node.js or .NET API
  • Azure or AWS
  • Push notifications

Quality

  • Automated UI tests
  • Crash reporting
  • Staged releases

Delivery

  • CI/CD to App Store and Google Play
  • Feature flags

Quality assurance & deployment

Tested on real devices, in real conditions

Mobile apps fail in the hands of users, not on a developer's desk. Testing covered real devices, poor networks and interrupted sessions before anything went to the stores.

  • Automated tests for the app logic and the API
  • Testing on real iOS and Android devices across the agreed versions
  • Offline, poor-network and interrupted-session scenarios
  • Code review on every change
  • Store guideline checks during the build, not before submission

Deployment

  • 01PilotOne depot uses the app.
  • 02RolloutAll depots with customer tracking.
  • 03Beta and store releaseA beta group used the app first; store submission followed, with a phased release.
  • 04Monitoring and warrantyCrash and performance monitoring from launch, and six months of free bug fixing.

Final deliverables

Deliveries you can prove

Every drop has photo, signature and location evidence, failures come with structured reasons and customers can track their delivery.

Disputes are resolved with evidence rather than argument.

  • Fast delivery flow
  • Proof of delivery
  • Structured failures
  • Live customer tracking

Handed over to the client

  • 01iOS and Android appsPublished in the client's store accounts
  • 02Source codeIn a repository the client can access
  • 03Backend and adminDeployed and documented
  • 04Release processBuild, signing and store submission
  • 05Six-month warrantyFree bug fixing after delivery
